The physician partners of Kingston Internal Medicine and Associates, P.C. (KIMA) realized that costs of running their practice were growing faster than their revenue. They realized they were not attracting new patients while their staff was focused on the needs of their existing patients (over 12,000) and the increasing demands of paperwork, billing, and constant vigilance to comply with medical standards and regulations. The partners turned to the Hudson Valley Technology Development Center (HVTDC) to assist in the identification of the specific problem areas and recommendations for improvement.

HVTDC recommended a thorough SWOT (Strengths, Weaknesses, Opportunities and Threats) analysis of all segments of the medical practice. A team of KIMA staff members and HVTDC engineers was created to perform the analysis. The team reviewed in detail the areas of Patient Relations, Human Resources, Sales and Marketing, Daily Operations and finally Financial Planning and Control.

Next the team reviewed all of the findings and recommendations and identified the following priority items for further action.
- Fully implement and train staff in the use of electronic medical recording;
- Evaluate outsourcing of billing process;
- Cross-train staff in clinical operations;
- Review coding process, modify as required, and measure for on-going accuracy;
- Centralize purchasing and inventory controls;
- Create a new-patient referral reward incentive program for both staff and patients;
- Review office space constraints for possible rearrangement.

The team concluded that upon successful completion of these priority items the number of interactions between the physicians and patients could be increased by up to 50% per day.
